To date, sustainability has very rarely featured in this.<\/p>\n\n\n\n<p>Put simply, the vast majority of organizations were not built with sustainability as the keystone, or even one of the pillars supporting their vision. Given this, it is unsurprising that, when it comes to organizational culture and leadership, there exists what can be described as a \u201csustainability deficit.\u201d The majority of today\u2019s senior executives were educated at prestigious business schools; gained professional experience via a well-worn, traditional path; and built their careers within a profit-only paradigm based on hitting quarterly and annual financial targets. They achieved this within a conventional business framework based on competing for market share, gaining leverage with key suppliers, and squeezing the margins of other players in the chain. This engendered a strict \u201ccommand-and-control\u201d managerial style, with an emphasis on organizational efficiency and optimizing use of resources (including human resources). The legacy of this paradigm is still predominant in many organizations and tends to <a href=\"https:\/\/hbr.org\/2022\/09\/how-sustainability-efforts-fall-apart\" target=\"_blank\" rel=\"noreferrer noopener\">hinder the transition<\/a> to a sustainable management model.&nbsp;&nbsp;&nbsp;&nbsp;<\/p>\n\n\n\n<div style=\"height:30px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-taking-real-action-not-just-playing-a-part\">T<strong>aking real action &#8211; not just playing a part<\/strong><\/h3>\n\n\n\n<p>Sustainability requires a different management style and a new set of behaviors. Changing people\u2019s hearts and minds is the biggest challenge \u2013 and it must start with the C-suite. While leaders broadly recognize the pressing need for change, they often end up following a simplistic, even superficial approach to implementing it. They \u201cchange the narrative,\u201d bringing in buzzwords such as \u201cpurpose,\u201d \u201ccare,\u201d \u201ctrust,\u201d \u201ccollaboration,\u201d \u201copenness,\u201d \u201cpsychological safety,\u201d \u201cempowerment,\u201d and \u201ctolerance of failure.\u201d In practice, however, executives do not walk the talk: the change in vocabulary is not reflected in a change in attitude and behaviors as expressed through everyday work tasks. We describe this superficial attitude to sustainability as <em>sustainability theate<\/em>r.<\/p>\n\n\n\n<p>Employees soon pick up on a lack of genuine and coherent commitment to change on the part of their leaders and, as the perception gap widens between the values that executives espouse and the leadership styles and behaviors they display, employee cynicism and dissatisfaction will grow in parallel. This misalignment risks undermining the credibility of sustainability strategies within the organization \u2013 leading to employee disenchantment \u2013 and outside it \u2013 feeding skepticism among customers, suppliers, investors, and institutions.&nbsp;&nbsp;<\/p>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-so-what-should-executives-do-to-avoid-becoming-actors-in-sustainability-theater\">So, what should executives do to avoid becoming actors in sustainability theater?<\/h4>\n\n\n\n<p><a href=\"https:\/\/hbr.org\/2018\/01\/the-leaders-guide-to-corporate-culture\" target=\"_blank\" rel=\"noreferrer noopener\">Management research<\/a> into corporate-culture change emphasizes a focus on leaders\u2019 observable behaviors, rather than on vague, abstract values disseminated by the HR department. Authentic cultural change is not simply a recalibration of the existing mission statement or a freshly drawn up manifesto of values. Simply changing the narrative will backfire if it is not backed up by a meaningful change in leaders\u2019 actions, behaviors, and decisions in relation to their employees, customers, suppliers, and local communities.&nbsp;&nbsp;&nbsp;<\/p>\n\n\n\n<div style=\"height:30px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-40-behavioral-cards-for-leadership-in-the-sustainability-era\"><strong>40 behavioral cards for leadership in the sustainability era&nbsp;<\/strong><\/h3>\n\n\n\n<p>Identifying and defining distinct observable behaviors makes it easier to monitor, assess, and review the adoption of those behaviors. Under the supervision of V. Kasturi Rangan, Malcolm P. McNair Professor of Marketing at Harvard Business School and co-chairman of the School&#8217;s Social Enterprise Initiative, we developed a set of 40 behavioral cards applicable to leadership in the sustainability era.&nbsp;&nbsp;<\/p>\n\n\n\n<p>\u201cCards can be a powerful tool for triggering meaningful discussions, both in an executive classroom and in corporate-leadership meetings,&#8221; explains Professor Rangan. &#8220;There\u2019s an increasing need to support leaders in raising awareness of the impact of their individual behaviors on the sustainability agenda,\u201d he adds.&nbsp;<\/p>\n\n\n\n<p>The list of behaviors is organized around four dimensions:&nbsp;&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Purpose:<\/strong> Once clearly defined, leaders must embrace their purpose and encourage the organization to follow it as a guiding \u201cnorth star\u201d<\/li>\n\n\n\n<li><strong>Trust<\/strong><strong>:<\/strong><strong> <\/strong>Leaders must act authentically and credibly in order to gain the&nbsp;<s> <\/s>trust of employees, suppliers, and partners&nbsp;&nbsp;<\/li>\n\n\n\n<li><strong>Collaboration<\/strong><strong>:<\/strong> Leaders must be open to different perspectives, co-creating with partners and finding systemic (rather than siloed) solutions&nbsp;&nbsp;&nbsp;<\/li>\n\n\n\n<li><strong>Innovation:<\/strong> Leaders must build creativity and encourage experimentation outside comfort zones; incremental solutions alone will not be enough to solve sustainability challenges \u2013 more immediately impactful solutions are required&nbsp;<\/li>\n<\/ul>\n\n\n\n<p>Each of the four dimensions comprises ten specific behaviors: five designated \u201cpositive\u201d behaviors that should be initiated and\/or encouraged; and five \u201ctoxic\u201d behaviors that should be eliminated. Each behavior should be articulated using clear descriptors that enable managers to enact them. We encourage managers to customize the standard list to fit the specific business context and to encompass both environmental and societal dimensions of sustainability.&nbsp;&nbsp;<\/p>\n\n\n\n<p>After fostering environmentally conscious decisions and actions, it is important to examine the social and people components. \u201cIf leaders care for the planet, they should also care for the people,\u201d affirms Guido Stratta, Chief of People &amp; Organization at Enel, a global leader in the fields of electrification and decarbonization. <\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>&#8220;Enel combines an environmental focus with the concept of \u201c<a href=\"https:\/\/www.enel.com\/media\/word-from\/news\/2022\/05\/soft-leadership-strengths\" target=\"_blank\" rel=\"noreferrer noopener\">soft leadership<\/a>,\u201d based on exhibiting &#8220;kindness&#8221; towards the firm\u2019s multiple stakeholders.&#8221;<\/p>\n<\/blockquote>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p>Enel&#8217;s model of soft leadership incorporates valuing and nurturing personal relationships, trust, and respect for the abilities and commitment of others, while simultaneously maintaining a focus on achieving sustainable business objectives.&nbsp;&nbsp;<\/p>\n\n\n\n<p>In the table below, we present an excerpt of the 40 behaviors that includes two for each of the four dimensions: one example with a positive connotation and another with a negative connotation.&nbsp;<\/p>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<figure class=\"wp-block-table\"><table><tbody><tr><td><strong>Dimensions<\/strong>&nbsp;<\/td><td><strong>Positive behaviors <s>&#8211;<\/s> EXAMPLES<\/strong>&nbsp;<\/td><td><strong>Negative behaviors <s>&#8211;<\/s> EXAMPLES<\/strong>&nbsp;<\/td><\/tr><tr><td><strong>PURPOSE<\/strong>&nbsp;<\/td><td><strong>Make significant changes in the firm to embed purpose<\/strong>&nbsp;<br><br>Systematically rethink all business processes (including KPIs and method) to integrate purpose into decision<s> <\/s>making&nbsp;<br><br>Be prepared to drop projects or activities that, while profitable, are problematic in ESG dimensions&nbsp;<\/td><td><strong>Predominantly focus on financial goals<\/strong>&nbsp;<br><br>Meeting time\u202flargely devoted to margins, market share, competitors, and potential efficiencies&nbsp;<br><br>Sustainable purpose relegated to &#8220;nice-to-have&#8221; status, secondary to profit&nbsp;<\/td><\/tr><tr><td><strong>TRUST<\/strong>&nbsp;<\/td><td><strong>Listen and empathize with stakeholders<\/strong>&nbsp;<br><br>Foster an open, transparent, and regular dialog with external actors, considering different perspectives&nbsp;<br><br>Put people first, both internally (employees) and externally (suppliers, local communities, and other stakeholders)&nbsp;<\/td><td><strong>Act opportunistically to serve own agenda<\/strong>&nbsp;<br><br>Pursue self-interest (of the organization or of the individual), rather than looking after the interests of colleagues, customers, and other stakeholders &nbsp;<br><br>Prioritize personal advancement, rather than contributing to shared purpose&nbsp;&nbsp;<\/td><\/tr><tr><td><strong>COLLABORATION<\/strong>&nbsp;<\/td><td><strong>Co-create solutions with partners<\/strong>&nbsp;<br><br>Jointly define problem spaces, considering multiple perspectives&nbsp;&nbsp;<br><br>Run initiatives with partners across the entire value chain, upstream and downstream (e.g., in developing a circular economy)&nbsp;<\/td><td><strong>Think always in terms of win\/lose<\/strong><br><br>Deal opportunistically with value-chain partners (suppliers, distributors, etc.), taking advantage of them and squeezing their margins where possible, rather than considering them true partners<br><br>Value control and power in the partner relationship over consensual contribution to a mutually beneficial solution\/outcome&nbsp;<\/td><\/tr><tr><td><strong>INNOVATION<\/strong>&nbsp;<\/td><td><strong>Promote experimentation<\/strong>&nbsp;<br><br>Within a clear strategy, define, prioritize, and run a portfolio of experiments aimed at validating critical assumptions&nbsp;<br><br>Involve partners and stakeholders in innovation programs, grassroot initiatives, and trial balloons&nbsp;<\/td><td><strong>Follow the mainstream<\/strong>&nbsp;<br><br>Wait for others to move and follow their lead, rather than taking the initiative in new markets<br><br>Use existing approaches as the benchmark, rather than formulating an original strategy&nbsp;<\/td><\/tr><\/tbody><\/table><\/figure>\n\n\n\n<div style=\"height:20px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n\n\n<p>In our work with clients, we have found the list highly useful i<s>I<\/s>n encouraging executives to focus on three or four positive behaviors to commit to, and the same number of negative ones, which they will commit to abating. This exercise works equally well when conducted on either individual or team level. Once the level and type of commitment are defined, it\u2019s important to make monitoring of the commitment transparent and to bring it into practice as part of everyday activities.&nbsp;&nbsp;<\/p>\n\n\n\n<p>Respecting and upholding the new behavioral structure requires sustained effort. Despite leaders\u2019 best intentions, after the initial burst of commitment, it is tempting to slip back into the accustomed management style.
