Without a single,\u00a0organisation-wide\u00a0AI strategy, initiatives multiply faster than they deliver value,\u00a0creating\u00a0a new form of operational risk\u00a0known as\u00a0AI debt.<\/p>\n\n\n\n<p>Just about every\u00a0division\u00a0within an insurance organisation\u00a0is\u00a0being tasked\u00a0to investigate\u00a0the\u00a0impact of AI,\u00a0and plan for\u00a0its\u00a0adoption. Underwriting teams are experimenting with document summarisation, claims departments are piloting automation initiatives, IT groups are evaluating enterprise AI licences,\u00a0and business intelligence teams are deploying models to improve reporting and analytics.\u00a0It\u2019s\u00a0estimated that generative AI alone could unlock\u202f<a href=\"https:\/\/www.mckinsey.com\/capabilities\/tech-and-ai\/our-insights\/the-economic-potential-of-generative-ai-the-next-productivity-frontier\" target=\"_blank\" rel=\"noreferrer noopener\">$50 billion to $70 billion of insurance industry revenue<sup>1<\/sup><\/a>, with the highest impact on marketing and sales, customer operations, and software engineering dimensions.\u00a0The goal is clear:\u00a0improve\u00a0efficiency, reduce manual work,\u00a0and enhance customer experience.\u00a0\u00a0<\/p>\n\n\n\n<p>But\u00a0the\u00a0Return on Investment (ROI)\u00a0for\u00a0AI\u00a0can be diluted without a solid strategy in place.\u00a0That&#8217;s\u00a0because AI experimentation is following the same fragmented path laid down by legacy insurance systems\u00a0\u2013 and\u00a0life\u00a0insurers\u00a0recognise it all too well.\u00a0Multiple Policy Administration Systems\u00a0and\u00a0claims\u00a0systems can quickly stack up,\u00a0accumulating\u00a0through sporadic\u00a0acquisitions, a disconnected strategy, or just bad investments.\u00a0The tendency is for\u00a0each team\u00a0to\u00a0optimise\u00a0for\u00a0its\u00a0own\u00a0department\u2019s needs, with few initiatives connecting across the value chain.\u00a0<\/p>\n\n\n\n<p>Today, AI experimentation risks repeating that\u00a0same\u00a0pattern.\u00a0Without a unifying architecture, what looks like\u00a0AI\u00a0innovation can easily become a new kind of legacy debt.\u00a0The result is often what organisations informally call \u201cpilot purgatory.\u201d You now own multiple licences for the same platform, with\u00a0different\u00a0tools performing\u00a0similar tasks. More importantly, pilot purgatory distracts the organisation from larger strategic priorities,\u00a0and AI becomes another layer of technical debt instead of a driver of change.\u00a0<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-why-nbsp-simply-nbsp-adding-ai-to-existing-processes-falls-short-nbsp\"><strong>Why&nbsp;simply&nbsp;adding AI to existing processes falls short<\/strong>&nbsp;<\/h3>\n\n\n\n<p>The\u00a0underwriter&#8217;s job\u00a0has always required reading large volumes of material and extracting relevant details\u00a0to populate\u00a0a\u00a0risk profile.\u00a0Today, AI can ingest and summarise that information in minutes.\u00a0When less time\u00a0is needed for entry-level data retrieval\u00a0and applications,\u00a0more time\u00a0can be\u00a0spent\u00a0analysing\u00a0that\u00a0data,\u00a0applying judgement\u00a0to it,\u00a0and advising insurers and brokers through the increasingly complex underwriting process.\u00a0<\/p>\n\n\n\n<p>The problem is:\u00a0many insurers are\u00a0superficially\u00a0applying AI to\u00a0existing\u00a0workflows,\u00a0rather than\u00a0holistically\u00a0reimagining them with\u00a0the\u00a0new dimensions that AI can unlock.\u00a0History offers a useful parallel. During the Industrial Revolution, manufacturers\u00a0didn\u2019t\u00a0simply introduce machines to perform the same tasks more quickly. They reorganised production around new capabilities. Roles changed. Workflows were rebuilt. Assembly lines were redesigned.\u00a0\u00a0<\/p>\n\n\n\n<p>Insurance is at a&nbsp;similar inflection&nbsp;point today. If&nbsp;a given&nbsp;process&nbsp;remains&nbsp;anchored in the old model and&nbsp;the sole aim is to run&nbsp;it&nbsp;faster or more efficiently, the opportunity is limited. Step&nbsp;1:&nbsp;Audit roles, tasks, and departments<\/strong><\/h3>\n\n\n\n<p>Underwriters, claims professionals,\u00a0sales professionals\u00a0and\u00a0client support\u00a0services\u00a0each have defined responsibilities and performance metrics\u00a0goals. Before selecting the right technologies\u00a0\u2013 like\u202fAI, automation,\u00a0and more\u00a0\u2013 insurers\u00a0will want to\u00a0audit\u00a0how\u00a0each\u00a0role, task,\u00a0and department\u00a0functions\u00a0today and\u00a0then build out a vision for how each could\u00a0work\u00a0in a best-case scenario, aided by technology. Where time is\u00a0currently spent, where friction exists,\u00a0and which activities directly influence departmental\u00a0Key Performance Indicators (KPIs). Only then can organisations\u00a0determine\u00a0how those roles\u00a0can\u00a0evolve in an AI-first environment.\u00a0\u00a0<\/p>\n\n\n\n<p>Ask&nbsp;the following&nbsp;questions:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Where can efficiencies be created?&nbsp;&nbsp;<\/li>\n\n\n\n<li>Which&nbsp;activities&nbsp;could&nbsp;be&nbsp;done more efficiently?&nbsp;&nbsp;<\/li>\n\n\n\n<li>Which activities\u00a0could\u00a0become more valuable\u00a0to the organisation?\u00a0\u00a0<\/li>\n\n\n\n<li>Where must a human&nbsp;stay&nbsp;in the loop?&nbsp;<\/li>\n<\/ul>\n\n\n\n<p>Manual data entry and repetitive document review often decrease significantly as AI systems handle large volumes of structured and unstructured information. At the same time, other responsibilities\u00a0become\u00a0more important. Monitoring outputs, managing edge cases, escalating risk,\u00a0and applying professional judgement all\u00a0become more\u00a0significant\u00a0as AI\u00a0is\u00a0embedded into\u00a0daily workflows.\u00a0<\/p>\n\n\n\n<p>This exercise also clarifies the work that\u00a0remains\u00a0fundamentally human. Empathy, communication,\u00a0and contextual judgement\u00a0can\u2019t\u00a0be delegated to machines\u00a0\u2013\u00a0particularly in areas\u00a0like\u00a0insurance claims where policyholders may be navigating sensitive life events. This means examining microprocesses across intake, underwriting, fraud review, claims adjudication,&nbsp;and customer communication.&nbsp;<\/p>\n\n\n\n<p>Not every task requires advanced\u00a0generative\u00a0AI. Multiple technologies are available, and each should be considered within the broader workflow. Existing fraud models still matter. Robotic\u00a0Process\u00a0Automation\u00a0(RPA) continues to play\u00a0an important role\u00a0in structured tasks, like\u00a0data transfer and rule-based processing. Machine learning\u00a0(ML)\u00a0can support scoring and detection. Agentic AI can orchestrate interactions across systems. Large\u00a0Language\u00a0Models (LLMs)\u00a0can summarise unstructured content.\u00a0Automation can help\u00a0adjudicate\u00a0simple claims with speed.\u00a0The goal is to connect capabilities, not engage one tool\u00a0to\u00a0replace\u00a0everything else.<\/p>\n\n\n\n<p>For example, medical intake&nbsp;for a&nbsp;claim may combine document extraction using LLMs, cross-validation through agentic AI,&nbsp;and existing fraud scoring models, while a&nbsp;human&nbsp;remains&nbsp;in the loop for final decision&nbsp;making.&nbsp;AI&nbsp;is&nbsp;part of a&nbsp;coordinated&nbsp;toolset, not&nbsp;the solution every step&nbsp;of the way.&nbsp;&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-3-step-3-align-on-a-multi-pronged-organisational-strategy\"><strong>3.<\/strong> <strong>Step\u00a03:\u00a0Align on a\u00a0multi-pronged\u00a0organisational strategy<\/strong>\u00a0<\/h3>\n\n\n\n<p>The\u00a0final step\u00a0is\u00a0to\u00a0align on\u00a0an approach to\u00a0orchestrate\u00a0the entire organisation\u2019s AI pilots,\u00a0tools,\u00a0and frameworks.\u00a0One approach could be a\u00a0unified\u00a0platform that\u00a0provides the foundation for reusable agents,\u00a0multiple LLMs,\u00a0shared governance,\u00a0and\u00a0opportunities\u00a0to capitalise on lessons learnt across the organisation.\u00a0As\u00a0AI\u00a0use cases mature\u00a0within individual departments, an orchestration platform\u00a0can\u00a0provide\u00a0cross-pollination opportunities\u00a0across\u00a0teams like\u00a0underwriting, claims, new business,\u00a0and\u00a0billing.\u00a0<\/p>\n\n\n\n<p>That&#8217;s&nbsp;why&nbsp;multiple markets,&nbsp;business units,&nbsp;or value chain teams&nbsp;have so much&nbsp;to gain&nbsp;from&nbsp;establishing&nbsp;interoperability with&nbsp;their&nbsp;existing systems, governance capabilities, data security requirements, and the ability to support multiple AI approaches simultaneously.&nbsp;&nbsp;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-the-cost-nbsp-of-nbsp-inaction-nbsp\"><strong>The cost&nbsp;of&nbsp;inaction&nbsp;<\/strong><\/h3>\n\n\n\n<p>Standing still comes with a heavy price tag.\u00a0Imagine: separate\u00a0teams continue licencing\u00a0the same\u00a0tools,\u00a0cybersecurity exposure expands as more systems interact with sensitive data, and\u00a0IT capacity is absorbed by\u00a0maintaining\u00a0multiple\u00a0pilots.\u00a0Meanwhile,\u00a0hard-earned lessons\u00a0only\u00a0benefit\u00a0those who experienced them\u00a0\u2013 all while\u00a0technology costs\u00a0soar and\u00a0vendor management\u00a0needs\u00a0grow.
