Comment garantir un d\u00e9ploiement ma\u00eetris\u00e9 de cette technologie au service d\u2019objectifs strat\u00e9giques\u00a0?<\/h2><p class=\"intro-para-content\">Faut-il choisir un mod\u00e8le \u00ab\u00a0sur \u00e9tag\u00e8re\u00a0\u00bb ou un d\u00e9veloppement sur mesure\u00a0? Pour \u00e9viter une \u00ab\u00a0vall\u00e9e de la mort\u00a0\u00bb de l\u2019IA et r\u00e9ussir son passage \u00e0 l\u2019\u00e9chelle, les entreprises doivent affiner leur strat\u00e9gie selon les secteurs et les cas d\u2019usage, tout en int\u00e9grant l\u2019impact de l\u2019IA g\u00e9n\u00e9rative sur les collaborateurs et sur l\u2019organisation interne.<\/p><\/div><\/div><\/div><\/div><\/section>\n\n\n\n<section class=\"wp-block-cg-blocks-group undefined section section--article-content\"><div class=\"article-main-content\"><div class=\"container\"><div class=\"row\"><div class=\"col-12 col-md-11 col-lg-10 offset-md-1 offset-lg-1\"><div class=\"article-text article-quote-text\">\n<p>L\u2019IA g\u00e9n\u00e9rative (Gen AI, pour Generative AI) s\u2019invite dans les conversations de <a href=\"https:\/\/www.capgemini.com\/fr-fr\/perspectives\/publications\/ia-generative-dans-les-organisations\/\">96 %<\/a> des cadres au sein des entreprises. Depuis fin 2022, la d\u00e9ferlante ChatGPT et autres mod\u00e8les linguistiques bas\u00e9s sur l\u2019intelligence artificielle ont des allures de raz-de-mar\u00e9e. Si l\u2019arriv\u00e9e de la \u00ab&nbsp;data science&nbsp;\u00bb, quelques ann\u00e9es en arri\u00e8re, a g\u00e9n\u00e9r\u00e9 de la curiosit\u00e9 et de r\u00e9elles avanc\u00e9es, elle n\u2019\u00e9tait toutefois r\u00e9serv\u00e9e qu\u2019aux sp\u00e9cialistes. \u00c0 la diff\u00e9rence, l\u2019usage de la Gen AI est accessible \u00e0 tous et cela d\u00e9cuple les attentes. Tous les collaborateurs qui l\u2019ont essay\u00e9e imaginent sans difficult\u00e9 et bien volontiers leur nouveau quotidien au travail, avec le soutien d\u2019outils digitaux augment\u00e9s par les IA g\u00e9n\u00e9rative, sur le texte, l\u2019image, le son.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-des-opportunites-a-saisir\">Des opportunit\u00e9s \u00e0 saisir<\/h3>\n\n\n\n<p>La d\u00e9mocratisation de l\u2019IA g\u00e9n\u00e9rative est une chance, car elle procure \u00e0 tous, m\u00eame non-experts, la possibilit\u00e9 de d\u00e9cupler leurs facult\u00e9s de compr\u00e9hension et de cr\u00e9ation de contenu. Ce d\u2019autant que la majorit\u00e9 des solutions utilis\u00e9es en entreprise sont \u00ab&nbsp;pr\u00eates \u00e0 l\u2019emploi&nbsp;\u00bb, cr\u00e9ant des attentes fortes et une vision parfois surestim\u00e9e de leurs usages. L\u2019utilisation professionnelle des IA g\u00e9n\u00e9ratives se concentre aujourd\u2019hui sur la g\u00e9n\u00e9ration de texte via les <em>Large Language Models<\/em> (LLM), que ce soit pour r\u00e9sumer un grand volume d\u2019informations, pour cr\u00e9er un contenu (e-mail, article, rapport, code) ou pour le transformer (changement de langue, de style, de langage informatique\u2026).<\/p>\n\n\n\n<p>Bien entendu, les risques ne sont pas nuls. Ils ne r\u00e9sident pas tant dans le remplacement de l\u2019humain par la machine, ni m\u00eame dans la fuite de donn\u00e9es confidentielles \u2013 un risque ais\u00e9ment ma\u00eetrisable d\u00e8s lors que l\u2019IA g\u00e9n\u00e9rative est mise \u00e0 disposition sur un environnement d\u00e9di\u00e9 et s\u00e9curis\u00e9, offrant ainsi les m\u00eames garanties de s\u00e9curit\u00e9 que tout autre service cloud. En revanche, ChatGPT et consorts ne sont pas infaillibles. D\u2019une part, m\u00eame si les contenus g\u00e9n\u00e9r\u00e9s peuvent certes \u00eatre maitris\u00e9s et les hallucinations r\u00e9duites, un niveau de fiabilit\u00e9 de 100% ne peut aujourd\u2019hui \u00eatre garanti. D\u2019autre part, l\u2019engouement pour ces outils est si fort que la tentation de leur demander tout et n\u2019importe quoi devient parfois irr\u00e9sistible alors qu\u2019il faudrait cibler les usages pertinents. Les risques&nbsp;? Perte de temps, perte de contr\u00f4le des cas d\u2019usage, d\u00e9rapage des co\u00fbts d\u2019utilisation (financiers et \u00e9nerg\u00e9tiques), etc. Nombre d\u2019entreprises gardent donc un pied sur le frein, un autre sur l\u2019acc\u00e9l\u00e9rateur.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-3-etapes-pour-accelerer-sans-perdre-le-controle\"><strong>3 \u00e9tapes pour acc\u00e9l\u00e9rer sans perdre le contr\u00f4le<\/strong><\/h3>\n\n\n\n<h4 class=\"wp-block-heading\" id=\"h-comment-passer-de-la-defiance-a-la-confiance-pour-un-passage-a-l-echelle-reussi-nbsp\">Comment passer de la d\u00e9fiance \u00e0 la confiance pour un passage \u00e0 l\u2019\u00e9chelle r\u00e9ussi&nbsp;?<\/h4>\n\n\n\n<p><strong>1- Cartographier et prioriser les cas d\u2019usage<\/strong><\/p>\n\n\n\n<p>La premi\u00e8re \u00e9tape est de cartographier les cas d\u2019usage possibles ou augment\u00e9s avec la Gen AI et de les prioriser par leur valeur. Ceux-ci peuvent \u00eatre transverses ou sp\u00e9cifiques \u00e0 une fonction ou process. L\u2019une des utilisations les plus populaires concerne l\u2019\u00ab&nbsp;assistant de savoir documentaire&nbsp;\u00bb&nbsp;: un g\u00e9n\u00e9rateur de contenu contextualis\u00e9 sur une base de savoir priv\u00e9e. On parle alors de RAG pour <em>Retrieval Augmented&nbsp;Generation<\/em>, consistant \u00e0 \u00ab&nbsp;contextualiser \u00bb \u00e0 la vol\u00e9e le LLM sur des donn\u00e9es priv\u00e9es, propres \u00e0 l\u2019entreprise, en vue d\u2019extraire une information sp\u00e9cifique&nbsp;: r\u00e9ponse \u00e0 une question, mode op\u00e9ratoire d\u2019une t\u00e2che\u2026 Dans ce cadre, il est possible d\u2019assurer la tra\u00e7abilit\u00e9 du contenu utilis\u00e9 pour la g\u00e9n\u00e9ration, permettant \u00e0 l\u2019usager de v\u00e9rifier l\u2019information source et d\u2019aller plus loin.<\/p>\n\n\n\n<p><strong>2- D\u00e9finir un mod\u00e8le op\u00e9rationnel et des acc\u00e9l\u00e9rateurs technologiques<\/strong><\/p>\n\n\n\n<p>\u00c0 cette qualification des cas d\u2019usages se greffe une autre \u00e9tape cruciale, relevant des fonctions centrales de l\u2019entreprise&nbsp;: la d\u00e9finition du mod\u00e8le op\u00e9rationnel et des capacit\u00e9s technologiques qui sous-tendent le d\u00e9ploiement d\u2019une Gen AI. Quelles sont les ressources internes existantes&nbsp;? La data factory, les partenariats technologiques et les infrastructures d\u00e9j\u00e0 en place permettent-ils de soutenir le d\u00e9ploiement de la Gen AI ou faudra-t-il les adapter&nbsp;? Quelles sont les r\u00e8gles d\u2019utilisation \u00e0 d\u00e9finir pour tous et les acc\u00e9l\u00e9rateurs technologiques au service des fonctions ? De mani\u00e8re g\u00e9n\u00e9rale, les entreprises qui ont d\u00e9j\u00e0 engag\u00e9 leur transformation digitale et dot\u00e9es d\u2019une data factory ont un coup d\u2019avance pour acc\u00e9l\u00e9rer avec un LLM.<\/p>\n\n\n\n<p><strong>3- Imposer des garde-fous<\/strong><\/p>\n\n\n\n<p>La d\u00e9finition du mod\u00e8le op\u00e9rationnel et des solutions technologiques qui permettent d\u2019acc\u00e9l\u00e9rer ne peut s\u2019op\u00e9rer sans garde-fous. Quelles sont les contraintes propres \u00e0 l\u2019entreprise (r\u00e9glementaires l\u00e9gales, strat\u00e9giques) auxquelles sera soumis l\u2019usage d\u2019un LLM&nbsp;? \u00c0 titre d\u2019exemple, dans des secteurs comme l\u2019a\u00e9ronautique et le spatial coexistent des donn\u00e9es de diff\u00e9rents niveaux de s\u00e9curit\u00e9, dont les plus critiques ne peuvent transiter sur le cloud, mais seulement sur des serveurs priv\u00e9s.<\/p>\n\n\n\n<p>D\u2019un point de vue r\u00e9glementaire, et \u00e9thique, les entreprises devront aussi s\u2019adapter \u00e0 l\u2019AI Act, adopt\u00e9 par le Parlement europ\u00e9en en juin 2023 et dont la mise en application, pr\u00e9vue pour 2024, pourrait \u00e9crire le futur de l\u2019IA.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-volume-d-utilisation-et-cout\">Volume d\u2019utilisation et co\u00fbt<\/h3>\n\n\n\n<p>Vient ensuite le choix de la solution (ou des solutions) adapt\u00e9e \u00e0 chaque cas m\u00e9tier. Certaines entreprises devront faire le grand \u00e9cart entre les besoins pointus d\u2019une petite \u00e9quipe de R&amp;D et un assistant documentaire g\u00e9n\u00e9rique offert \u00e0 plusieurs dizaines de milliers de collaborateurs.<\/p>\n\n\n\n<p>D\u2019o\u00f9 l\u2019int\u00e9r\u00eat de disposer d\u2019un \u00e9ventail d\u2019options technologiques. Entre GPT-3 et ses 175 milliards de param\u00e8tres et des mod\u00e8les plus petits \u00e0 moins de 10 milliards de param\u00e8tres comme celui de <a href=\"https:\/\/www.lemondeinformatique.fr\/actualites\/lire-mistral-ai-devoile-son-premier-llm-a-7-milliards-de-parametres-91705.html\">Mistral AI<\/a>, l\u2019offre est large et continue \u00e0 s\u2019\u00e9toffer chaque semaine. Plusieurs crit\u00e8res de choix interviennent, dont le nombre d\u2019utilisateurs concurrents et le niveau de performance attendu, mais aussi le co\u00fbt, \u00e0 rapporter au volume d\u2019utilisation et \u00e0 la valeur d\u00e9livr\u00e9e par le cas d\u2019usage consid\u00e9r\u00e9.<\/p>\n\n\n\n<p>Beaucoup d\u2019entreprises choisissent, pour sa flexibilit\u00e9 tarifaire, le paiement \u00e0 l\u2019usage propre aux solutions cloud (Google, OpenAI\u2026). Un choix de raison pour commencer, si les contraintes technologiques le permettent. Un volume d\u2019usage tr\u00e8s important ou des contraintes sp\u00e9cifiques peuvent justifier un h\u00e9bergement en propre, n\u00e9cessitant toutefois un fort investissement initial et une infrastructure sp\u00e9cifique. Pour garder la maitrise du d\u00e9ploiement \u00e0 l&#8217;\u00e9chelle, il est conseill\u00e9 d\u2019\u00e9tablir en central l\u2019\u00e9ventail des possibles technologiques permettant de mettre en \u0153uvre l\u2019IA g\u00e9n\u00e9rative ainsi que les crit\u00e8res de d\u00e9cisions entre les diff\u00e9rentes options.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-modele-nbsp-sur-etagere-nbsp-ou-custom-nbsp\">Mod\u00e8le \u00ab&nbsp;sur \u00e9tag\u00e8re&nbsp;\u00bb ou custom&nbsp;?<\/h3>\n\n\n\n<p>Avec raison, la plupart des entreprises qui se lancent dans la Gen AI ont recours \u00e0 des solutions \u00ab&nbsp;sur \u00e9tag\u00e8re&nbsp;\u00bb. Les LLM du march\u00e9 autorisent d\u00e9j\u00e0 plusieurs niveaux de customisation, du <em>prompt engineering<\/em> consistant \u00e0 ajouter des instructions (de langue, de style\u2026), jusqu\u2019au <em>prompt tuning<\/em>, modalit\u00e9 de customisation la plus usit\u00e9e par les entreprises (\u00e0 l\u2019instar du mod\u00e8le RAG pr\u00e9cit\u00e9). Les cas d\u2019usage plus sp\u00e9cifiques encore pourront faire appel au <em>fine tuning<\/em>, demandant des comp\u00e9tences et des moyens plus avanc\u00e9s, consistant \u00e0 sp\u00e9cialiser par entrainement le mod\u00e8le open source pour booster sa performance dans un contexte donn\u00e9. Degr\u00e9 ultime de customisation pour l\u2019entreprise&nbsp;: d\u00e9velopper son propre LLM. Cette option, la plus exigeante en co\u00fbt et comp\u00e9tences, doit \u00eatre justifi\u00e9e par de tr\u00e8s bonnes raisons&nbsp;: qu\u00eate de performance dans un champ hyper cibl\u00e9 (pharmacie par exemple), utilisation de donn\u00e9es tr\u00e8s sp\u00e9cifiques, volont\u00e9 de se positionner comme fournisseur d\u2019IA\u2026<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-embarquer-et-former-les-collaborateurs\">Embarquer et former les collaborateurs<\/h3>\n\n\n\n<p>Enfin, pour une Gen AI durablement performante, il importe de construire avec les utilisateurs d\u00e8s le d\u00e9part, de les former \u00e0 minima au <em>prompt engineering<\/em> pour les usages g\u00e9n\u00e9ralistes de bureautique et de fa\u00e7on plus pouss\u00e9e pour des fonctions sp\u00e9cialis\u00e9es (d\u00e9veloppeur, designer, commercial, ing\u00e9nieur\u2026), potentiellement toutes augment\u00e9es&nbsp;par l\u2019IA. Une course d\u2019endurance plut\u00f4t qu\u2019un sprint.<\/p>\n\n\n\n<section class=\"wp-block-cg-blocks-custom-quote undefined section-quote-layout\"><div class=\"quote-layout\"><div class=\"container\"><div class=\"row\"><div class=\"col-11 offset-1\"><p class=\"quote-title\"><strong>L&#8217;ai Act en bref<\/strong><\/p><p class=\"quote-layout-content\">Adopt\u00e9 le 14 juin 2023 par le Parlement europ\u00e9en, l\u2019AI Act fixe le cadre r\u00e9glementaire \u00e0 l\u2019usage et la commercialisation de l\u2019intelligence artificielle. L\u2019AI Act cat\u00e9gorise les technologies d\u2019IA en fonction de leurs usages et des risques qu\u2019elles induisent, de \u00ab\u00a0minime\u00a0\u00bb \u00e0 \u00ab\u00a0inacceptable\u00a0\u00bb. Son objectif\u00a0: assurer la protection des donn\u00e9es, et garantir transparence, s\u00e9curit\u00e9 et \u00e9thique en imposant des garde-fous pour chaque cat\u00e9gorie d\u2019IA.<br>\u00a0<br>Pour se conformer \u00e0 l\u2019AI Act, les LLM ont encore beaucoup de chemin \u00e0 parcourir. En cause, leur manque de transparence (informations concernant les donn\u00e9es, le calcul et le d\u00e9ploiement de leurs mod\u00e8les, documentation sur l&#8217;utilisation de donn\u00e9es d&#8217;entra\u00eenement prot\u00e9g\u00e9es par des droits d&#8217;auteur, sur le mat\u00e9riel utilis\u00e9 et sur les \u00e9missions produites lors de la phase d&#8217;entra\u00eenement, etc.). En l\u2019\u00e9tat, le recours et l\u2019industrialisation de la Gen AI pourrait \u00eatre largement frein\u00e9s au sein des entreprises.<br><br>Le sujet des LLM est encore en discussion entre les dirigeants des pays europ\u00e9ens. Doivent-ils \u00eatre int\u00e9gr\u00e9s \u00e0 l\u2019AI Act ou au contraire, en \u00eatre \u00e9cart\u00e9s pour disposer d\u2019une r\u00e9glementation \u00e0 part\u00a0?
