La qualit\u00e9 de service et l\u2019efficience des activit\u00e9s se sont consid\u00e9rablement am\u00e9lior\u00e9es au moyen de la digitalisation, de la simplification et de l\u2019industrialisation de la production.<\/p>\n\n\n\n<p>Dans le cadre du pacte ferroviaire et de la r\u00e9organisation du groupe SNCF en SA, Optim\u2019Services anticipe son r\u00f4le futur, sa proposition de valeur et sa place au sein de la nouvelle organisation et lance une r\u00e9flexion fin 2018. <strong>Quel mod\u00e8le proposer, comment se transformer, tout en respectant les contraintes de co\u00fbts relatives aux efforts demand\u00e9s par l\u2019Etat et les objectifs de performance de la direction G\u00e9n\u00e9rale et de m\u00e9tiers du Groupe<\/strong> ?<\/p>\n\n\n\n<p>La Direction G\u00e9n\u00e9rale d\u2019Optim\u2019Services a sollicit\u00e9 Capgemini Invent pour d\u00e9finir un nouveau mod\u00e8le strat\u00e9gique, op\u00e9rationnel et juridique cible de type GIE et pour acc\u00e9l\u00e9rer la transformation de chacun des CSP vers plus de valeur, \u00e0 l\u2019instar des meilleures pratiques du march\u00e9.<\/p>\n\n\n\n<p>La proposition de valeur de Capgemini Invent, c\u2019est d\u2019abord d\u2019<strong>animer les r\u00e9flexions strat\u00e9giques, en les nourrissant d\u2019\u00e9l\u00e9ments de comparaison sur le march\u00e9<\/strong> (benchmarks des meilleures pratiques et des mod\u00e8les GBS, retours d\u2019exp\u00e9riences de clients de Capgemini) et en mobilisant les d\u00e9cideurs autour d\u2019un travail sur les axes du mod\u00e8le cible : strat\u00e9gie et positionnement, offre et relation client, structure juridique, gouvernance et organisation, mod\u00e8le \u00e9conomique, RH &amp; social et gestion de l\u2019activit\u00e9.<\/p>\n\n\n\n<p>Capgemini Invent est intervenu d\u2019autre part pour \u00e9laborer des sc\u00e9narios, des mod\u00e8les organisationnels, \u00e9conomiques et juridiques. Ces sc\u00e9narios ont \u00e9t\u00e9 d\u00e9finis avec Optim\u2019Services en identifiant des leviers de performance et en projetant les trajectoires \u00e9conomiques \u00e0 5 ans. Les actions identifi\u00e9es sont de plusieurs natures : le p\u00e9rim\u00e8tre et le niveau d\u2019int\u00e9gration de services mutualis\u00e9s, l\u2019\u00e9volution des offres de services et l\u2019unification de la relation client, l\u2019amplification des d\u00e9marches d\u2019excellence op\u00e9rationnelle, de digitalisation et d\u2019innovation ainsi que l\u2019\u00e9volution de l\u2019organisation plus adapt\u00e9e \u00e0 la capacit\u00e9 \u00e0 la gestion de la demande sur tout le territoire.<\/p>\n\n\n\n<p>Capgemini Invent a d\u2019autre part <strong>accompagn\u00e9 le pilotage du projet de transformation des CSP, des expertises sp\u00e9cifiques<\/strong> (juridiques, financi\u00e8res) et a contribu\u00e9 \u00e0 la mise en \u0153uvre des actions de conduite du changement et d\u2019alignement des d\u00e9cideurs d\u2019Optim\u2019Services et de la direction g\u00e9n\u00e9rale de SNCF.<\/p>\n\n\n\n<p>Le projet <strong>a permis \u00e0 Optim\u2019Services de d\u00e9finir son mod\u00e8le cible<\/strong> : sa gouvernance, son organisation, sa trajectoire de performance et sa feuille de route. Les actions de transformation ont \u00e9galement permis d\u2019harmoniser les organisations des CSP, d\u2019accroitre le taux de satisfaction des clients internes et le gains de productivit\u00e9, de d\u00e9passer les objectifs de r\u00e9duction des co\u00fbt de 5 % \/ an permettant ainsi de contribuer \u00e0 financer ses projets
